Satya Nadella’s Reverse Information Paradox: why every AI prompt you type might be worth more than you think

Satya Nadella’s new warning is forcing companies to ask an uncomfortable question: when you pay for AI, what are you really giving away in return?

The Original Paradox, Flipped

In 1966, Nobel-winning economist Kenneth Arrow described a strange problem faced by anyone trying to sell information: to prove your information is valuable, you have to reveal it — and once you’ve revealed it, the buyer no longer needs to pay for it. Sellers, in other words, were the vulnerable party.

Microsoft CEO Satya Nadella says artificial intelligence has turned that old problem on its head. In a widely shared essay published this month, he argues that in the AI economy, it’s the buyer — the enterprise — who ends up exposed.

He calls this the Reverse Information Paradox.

So What’s Actually Happening?

The mechanics are simple, even if the implications aren’t. A company subscribes to an AI model. To get useful results out of it, employees have to explain how the business actually works — what “good” looks like, how their industry operates, what mistakes to avoid. Every one of those interactions teaches the model something.

Nadella breaks this down into three everyday actions that quietly become data:

  • Prompts — what your team is asking reveals what they’re working on.
  • Corrections — every “no, in our industry it works differently” hands over real operational know-how.
  • Evals — the internal tests you run to judge AI output are, in effect, your own definition of quality, handed to the provider.

He describes the sum of all this as “intelligence exhaust” — a byproduct of simply using the tool, leaking out in small, almost invisible amounts with every interaction.

“You Pay for AI Twice”

Nadella’s own framing of the risk is direct: enterprises end up paying for intelligence twice — once in money, and once in the proprietary knowledge they must hand over just to make the tool work for them.

The asymmetry compounds over time. The provider learns more about the enterprise with every session. The enterprise, meanwhile, has almost no visibility into what the provider has learned — or where that learning ends up.

The Consultant Analogy

One useful way to picture this: imagine hiring a brilliant consultant who bills you by the hour — and who is also quietly writing down everything they learn about your business in a notebook they keep for themselves.

That’s the shape of the concern. You’re not just paying for a service. You’re training the very thing you’re renting.

What Nadella Is Proposing

His fix centers on the idea of a trust boundary — a hard line inside every enterprise’s use of AI, ensuring that prompts, corrections, and institutional knowledge don’t cross outside the organization without explicit consent. The argument being made, alongside similar comments from other tech leaders, is that companies should retain ownership of their compute, their models, and whatever those models learn from daily use — rather than that value quietly accruing to the platform provider.

Why This Matters Beyond Microsoft

This isn’t really a Microsoft-specific concern — it’s a structural feature of how modern AI improves. Any company using third-party models for real work is, in some sense, training a system it doesn’t own with knowledge it didn’t intend to sell.

For businesses, the practical takeaway isn’t “stop using AI.” It’s closer to: know what you’re revealing, understand where that data goes, and start asking AI vendors the same question enterprises used to ask cloud providers a decade ago — who actually owns what happens on your infrastructure?
